Working

Operating leverage is real and it is compounding

Volume grew 42% across two years while semi-fixed costs grew with inflation, not with volume. EBITDA per kg moved from ₹12.3 to ₹18.0 while gross contribution moved only −80 bps — almost none of this came from price.

What I would do

Protect it. Every incremental tonne through the same plants and the same field force is worth ₹18.0/kg.

Leak

Stock is being pushed into the trade, not sold through it

11 tracked counters run below 80% sell-through, some as low as 59%, with 104 days of stock sitting at the counter — revenue already booked that comes back as returns or discount.

What I would do

Freeze primary billing at any counter above 60 stock days until sell-out clears, and move the field incentive from primary to secondary.

Risk

Collections are drifting and the book is concentrated

Debtor days sit at 49 against a 30–45 day policy. 102 counters are billing above their sanctioned limit and 22 are flagged for provision; security deposits cover only 14% of the exposure.

What I would do

Hard-block billing above limit in the ERP rather than by email, and run a weekly over-90 call with the ASMs on the 12 worst accounts.

Opportunity

There is a full plant of idle capacity

Utilisation across the network is 64%, with one plant at 35% and 21,491 MT of annual headroom standing idle — while a contract unit elsewhere runs at 129%.

What I would do

Re-map plant-to-zone sourcing against the freight matrix. Filling the idle plant from the South and West order book cuts freight on the same fixed cost.
